Consulting
Adobe Experience Manager consulting
Expensive AEM mistakes happen before implementation starts — in architecture, sequencing and governance decisions. Our consulting engagements exist to get those right first.
Overview
Why AEM decisions deserve their own engagement
The expensive AEM mistakes are the quiet, early ones: architecture that fits a slide rather than your data landscape, capability sequencing dictated by what the bundle includes, governance left for later. By the time they surface, budget is committed. AEM consulting is the discipline of making those decisions on evidence — with someone who has watched each variant succeed and fail in production.
We keep AEM consulting engagements short — three to six weeks — because decision quality, not page count, is the deliverable. The work runs through your data landscape, team capability and commercial goals and lands as three artefacts: target architecture, sequenced roadmap with costs and dependencies, and a governance model with named owners. All written to be executable without us; advice that requires its author isn't independent.
Context for the decisions at stake: AEM Sites and Assets manage multi-brand, multi-locale content and digital assets with structured workflows, reuse and governance suited to large marketing organizations. The consulting question is rarely whether those capabilities work — they do — but which of them your organization should sequence first, what has to be true in your data and teams for each to pay off, and what to deliberately postpone.
Topics
What the engagement covers
Architecture
How AEM should fit your data sources, identity model and downstream systems — designed before configuration starts.
Strategy
Which AEM capabilities matter for your goals, and which can wait without cost.
Implementation roadmap
A costed, sequenced AEM plan — including cloud Service with continuous delivery — your team and ours can be held to.
Governance
Ownership and process for AEM so quality survives team changes.
Migration
Structured movement from legacy tooling to AEM with continuity preserved.
Best practices
Adobe-aligned AEM patterns, tempered by production experience.
The live questions
What AEM strategy work is actually about right now
AEM roadmaps orbit one decision now: Cloud Service. When to migrate, what the repository and customization cleanup honestly costs, and whether parts of the estate belong on Edge Delivery instead. Underneath sits content architecture — models, templates, governance — which determines whether authors ship in hours or file tickets for weeks.
What a first AEM engagement looks like
The characteristic first AEM engagement is a Cloud Service decision: migration readiness assessed honestly (repository, customizations, team), costs modeled against the alternative of staying, and a sequenced path if the answer is go. Estates not facing that question get architecture reviews — component sprawl, authoring friction, performance posture — with rebuild-versus-remediate verdicts per finding. Both variants end in a roadmap your engineers have already agreed is buildable; consulting that engineers reject is theater.
What good looks like
Outcomes AEM consulting is judged on
Slide counts don't justify consulting fees; changed outcomes do. The results AEM engagements get hired for: scale content operations across brands and locales without duplication; give authors autonomy inside guardrails developers define; serve both traditional pages and headless channels from one repository. If a recommendation can't be traced to one of those, it stays out of the roadmap — deliberately.
When to bring consulting in
- Before you license. AEM edition, sizing and architecture choices are cheapest to get right before the Adobe contract is signed — unwinding a wrong AEM decision later costs multiples.
- Before a replatform or migration. An independent read on rebuild-versus-remediate beats a vendor's default answer, which is always "rebuild, with us".
- When adoption stalls. AEM used at a fraction of its entitlement — say, scale content operations across brands and locales without duplication sitting idle — is a strategy problem wearing a training costume.
- At renewal. AEM usage evidence, roadmap fit and negotiation posture assembled while there's still time to act on them.
Process
How the engagement runs
- 1
Discovery: current AEM maturity, data landscape and team capability
- 2
Success definition: the commercial outcomes AEM must produce, starting with workflow, approval and versioning controls
- 3
Target architecture: AEM design grounded in your systems and constraints
- 4
Sequenced roadmap: phases, dependencies, effort and owners made explicit
- 5
Governance model: naming, access, process and decision rights around give authors autonomy inside guardrails developers define
- 6
Validation checkpoint: roadmap pressure-tested with your stakeholders before commitment
Outcomes
What you walk away with
- A sequenced AEM roadmap with costs and dependencies
- A governance model with named owners
- A risk register with mitigations — led by headless delivery via Content Fragments and GraphQL
- An honest read on what not to build yet
AEM consulting — frequently asked questions
What does AEM consulting cover that implementation doesn't?
Consulting answers the decisions that precede configuration: target architecture, capability sequencing, governance and migration strategy. Implementation executes those decisions. Getting them wrong is what makes AEM projects expensive — consulting exists to get them right before budget is committed.
What do we actually receive at the end of AEM consulting?
A target AEM architecture your engineers agree is buildable, a sequenced roadmap with costs and dependencies made explicit, a governance model with named owners, and a risk register with mitigations. Every artefact is written to be actionable by any competent team — including one that isn't ours.
How long does a AEM consulting engagement take?
Typically three to six weeks, depending on the complexity of your AEM estate and stakeholder availability. It is deliberately short: the value is in decision quality around things like assets with metadata, renditions and dynamic media, not document volume — and the roadmap loses accuracy if the engagement drags.
Is the AEM advice independent if you also sell implementation?
The AEM consulting deliverables are designed to be executed by anyone — that is the honest test of their independence. Many clients do continue with us for delivery, but the roadmap's recommendations are argued from your situation, and we'll say so when the right AEM answer is to build less or wait.
We already run AEM. Is consulting still relevant?
Often more so. Established AEM implementations accumulate configuration debt, adoption gaps and governance drift — especially around headless delivery via content fragments and graphql. A review against current best practice typically finds material value in what you already license before recommending anything new.
